Problem
You have traffic. It is not becoming customers.
What you would say
“We get traffic. It does not turn into anything.”
- Urgency
- Time-sensitive — cheaper to fix early
- First useful answer
- The GA4-to-CRM reconciliation usually takes a few days and often changes the whole conversation.
- Investigation steps
- 7 steps, in a fixed order
Business impact
What this usually costs
- Content and SEO investment producing visitors who were never going to buy
- Conversion improvements applied to pages that are not the constraint
- Sales judging channel quality on numbers that are wrong
- Real leads lost to friction nobody measured
Our approach
What we would investigate
Check whether the leads exist
Reconcile GA4 against the CRM first. A meaningful share of “we get no leads” turns out to be “we get leads and cannot see them”.
Classify the traffic by intent
Split queries into brand, commercial, informational and irrelevant. Informational traffic converting at a low rate is normal, not a failure.
Measure conversion by landing page
Conversion rate per template and per page, not site-wide. A site-wide average hides both the good pages and the broken ones.
Check the conversion path on each key template
Is there a clear next step? Is it the right next step for that buyer stage? “Learn more” everywhere is a real cause of this problem.
Test the forms for real
Submit them. Check validation, error handling, mobile behaviour, required fields, spam filtering and whether the submission actually reaches the CRM.
Analyse lead quality by source page
If leads exist but sales calls them poor, the problem is which searches you are winning — not the conversion rate.
Compare against paid performance
If paid converts on the same landing pages and organic does not, the difference is usually intent, not the page.
Differential diagnosis
Likely causes, and what proves each one
| # | Possible cause | Evidence that confirms or eliminates it |
|---|---|---|
| 01 | The traffic is informational and was never close to buying | Query intent classification against conversion rate by query group |
| 02 | Conversions are firing incorrectly or not at all | Real form submission traced through GTM, GA4, ads and CRM |
| 03 | Leads exist in the CRM but lead source is lost before the record | CRM record count versus GA4 conversions, source field completeness |
| 04 | No commercial page exists for the searches that would convert | Commercial query demand versus available landing pages |
| 05 | Form or checkout friction, especially on mobile | Form start versus submission rate by device, real submission testing |
| 06 | The CTA does not match the buyer's stage | CTA interaction rate by template, path analysis from entry to conversion |
The no-guessing rule
If the data does not support a conclusion, we write “we do not have enough evidence to confirm this” and tell you what we would need. A guess never becomes a recommendation.Outcome
What you end up with
- A clear answer on which of the three problems you actually have
- Traffic quality analysis by query group and landing page
- Fixed conversion tracking, reconciled against the CRM
- Conversion path recommendations per template, with the reasoning
- The commercial pages that should exist and do not
- Reporting that separates lead volume from lead quality

Evidence and further reading
- Worked example
GA4 and the CRM disagreed by 38%, and the marketing budget was moved on it
Four separate causes, each measurable. The team had been arguing about which number was right instead of decomposing the gap into its parts.
- Worked example
AI assistants were quoting two-year-old pricing and citing a directory
A fixed prompt set, run across four surfaces, found the company mentioned in a third of answers, recommended in almost none, and described with pricing it had abandoned two years earlier.

How to audit GA4 in a day (and why reading the interface is not auditing)
Almost every measurement problem we find is invisible in the GA4 interface and obvious in a traced real submission. Here is the order, and the four tests that find most of it.
Services that fix this, and problems that travel with it
- ServiceRevenue SEOConnect search to revenue, page by page, so you can see where organic performance creates or loses business value.
- ServiceAnalytics & Revenue MeasurementMake the numbers trustworthy enough to make business decisions with — GA4, GTM, ads, consent and CRM.
- ServiceContent ArchitectureDesign the structure your content should have — clusters, commercial pages, internal links, briefs, pruning.
- ProblemAnalytics cannot be trustedWhen the numbers are wrong, every decision made on them is a guess with a chart attached.
- ProblemOrganic traffic droppedSomething changed. There is always a date, and the date narrows the cause.
